Why Job Simulations Are Replacing Resumes: The Data Behind Experiential Hiring

The resume has been the cornerstone of hiring for over 500 years—Leonardo da Vinci is widely credited with writing the first one in 1482. But in 2025, a growing body of evidence suggests this centuries-old document is failing both employers and candidates. The shift toward job simulations represents one of the most significant transformations in talent acquisition since the advent of the structured interview.

The Resume's Predictive Validity Problem

According to a landmark meta-analysis published by Frank Schmidt and John Hunter in the Psychological Bulletin, the predictive validity of resume-based hiring decisions sits at approximately 0.18 on a 0-to-1 scale—barely better than chance. By contrast, work sample tests (the academic equivalent of job simulations) achieve a validity coefficient of 0.54, making them nearly three times more predictive of actual job performance.

The Society for Human Resource Management (SHRM) estimates that a bad hire costs employers an average of US$240,000 (about €222,000) in the United States when factoring in recruitment, training, lost productivity, and separation costs. For senior roles, PwC's Saratoga Institute places that figure closer to 3.5x the position's annual salary.

The Rise of Skills-Based Hiring

LinkedIn's 2024 Future of Recruiting report found that 76% of hiring professionals say skills-based hiring will be a priority over the next 18 months. This represents a 20-percentage-point increase from 2021. The same report notes that job posts on LinkedIn that omit degree requirements have grown by 36% year-over-year.

McKinsey's research on "The Great Attrition" revealed that 87% of companies either currently have a skills gap or expect one within the next five years. Traditional credential-based screening actively contributes to this gap by filtering out capable candidates who lack conventional qualifications but possess the skills employers actually need.

Job simulations place candidates in realistic work scenarios and evaluate their actual task performance. The economics that made the résumé obsolete

The résumé survived for a century because it was the cheapest available filter, not because it was accurate. Two cost curves crossed and ended that. On one side, application volume exploded once submission became a single click and drafting assistance became free, so the marginal value of reading any individual CV collapsed toward zero. On the other, the cost of observing actual work fell — cloud environments, sandboxed datasets, structured rubrics and asynchronous scoring turned what used to be a two-day assessment centre into a four-hour exercise a small team can run.

Once observation is cheaper than inference, inference stops being defensible. A CV is a claim about the past, self-authored, unverified, and correlated with access more than with capability. A work sample is a measurement of the present, produced under known conditions, comparable across candidates. Employers did not abandon the résumé for ideological reasons; they abandoned it because it lost an argument about signal per euro spent.

What a simulation sees that a CV cannot

  • Method under ambiguity. A CV records outcomes; a simulation records how someone proceeds when the problem is not yet defined — the behaviour that most predicts the first ninety days.
  • Behaviour under correction. Whether a candidate updates on evidence is invisible on paper and central to team performance.
  • Collaboration. Every substantial role is executed with people who disagree. A simulation with a cross-functional panel observes this directly.
  • Honesty about limits. The most valuable observable in any assessment is a candidate saying "I don't know, and here is how I would find out." A CV is structurally incapable of expressing it.

Where simulations fail, and how the good ones are governed

A work sample is an assessment instrument, and an unvalidated instrument is a liability rather than an improvement. Four failure modes recur, each with a known remedy.

Unpaid time as a hidden wealth filter. Multi-day unpaid exercises select for candidates who can afford unpaid days. Serious employers cap the exercise at a few hours or pay beyond that threshold.

Impression scoring. Without a written rubric completed before the debrief, panels converge on likeability and call it judgement. Rubric-first scoring, ideally blind, is what makes the result auditable when a rejected candidate asks why.

Simulating the wrong job. An exercise built from a competency the role does not actually require reintroduces the same irrelevance the résumé was criticised for — now with more candidate hours consumed.

Accessibility blindness. Timed synchronous exercises can disadvantage candidates with disabilities or caring constraints for reasons unrelated to capability; adjustments must be offered by default, not on request.

In the European context these are not only fairness questions. Selection criteria must be job-related and non-discriminatory, and where automated scoring is involved candidates have information rights about the logic applied. The practical consequence is that a defensible simulation is documented: the competencies it measures, the rubric, the adjustments offered, and the retention period for candidate work.

What replaces the résumé — and what does not

The successor to the CV is not a single artefact but an evidence set: a short capability summary, two or three inspectable artefacts (a written analysis, a shipped project, a documented decision), and a verifiable record of a work sample already completed. The CV survives in this world as a routing document — where you have been, in what order — rather than as the basis of a decision.

What does not replace it is the credential arms race. Adding certifications to a document nobody trusts does not solve a trust problem. The candidates who benefit most from this transition are those who move investment from claims to artefacts: one documented piece of real work outperforms a page of adjectives, because it is the only thing on the table that a sceptical assessor can verify without asking you to be believed.
